Pick the personas and the model behind each. Claude on Risk for an airtight veto. GPT on Macro for breadth. A local Ollama on TA when you want latency for free.
The per-persona palette. Restrict Execution to writes only. Lock Macro to FRED and EDGAR. Leave Risk on the full toolkit. A tool a persona did not receive does not exist, as far as its prompt is concerned.
Attach the docs each persona reads before it reasons. Earnings calls for Macro. Internal trading playbooks for Risk. Whatever ground truth lands the model in the right context window.
Set the chain shape. Sequential when handoffs matter. Parallel siblings under one bracket when independent analyses can fire at once. The shape is the program.
Wire the venue, the symbols, and the key slot. Run the crew in dry-run mode for as long as you want; live order placement is gated pending licensed execution. No way to trip the wrong account by accident.
Pick the heartbeat. Real time, 1m, 5m, 10m, 15m, 1h, 4h, or daily UTC. Each cadence has its own gas cost and its own signal to noise profile.
Arm sidecars and hard caps. Daily loss halts. Consecutive loss kills. LLM cost caps. Release window blackouts. Ten rails by default.
Print the entire crew as a read aloud spec before the green light. Personas, tools, context, cadence, caps. Read it back to yourself, then arm.
Flip Dry Run on and the crew runs end to end against live market data without touching a broker. Same personas, same tools, same risk rails. Orders simulate, fills settle in memory, the equity curve updates. Live order placement is disabled pending local-direct or licensed execution; the public product is paper, backtesting, and read-only monitoring.
The crew is methodical. The market is not. Four watchers run on their own threads. Two block, two trigger.
Each watcher trips a flag the middleware reads before it serialises a write. None ask permission. Drawdown Sentinel polls equity against the session peak on a 500ms loop. A 5% drop from peak, or a 2% loss of boot equity on the day, freezes pending writes. Macro Blackout stands the crew down 30 minutes before and 60 minutes after FOMC, CPI, NFP. Funding Flip polls funding every 60 seconds. A sign flip wakes the crew so Risk can reprice. Liquidation Cascade sums forced liquidations on a rolling 60-second window. Past $200M, an extra cycle fires so the crew can fade the flush or stand aside.
